Match point: how to win Black Friday before it even starts

Every year around this time, the internet fills up with the same Black Friday checklist. Update your banner. Run a countdown timer. Discount everything 20%. Cross your fingers and hope you're as lucky as Mariano Navone, the guy who got paired against an ailing Djokovic in round one of this year's US Open and walked away with the upset of the tournament.

Except that wasn't luck. Navone didn't show up to Arthur Ashe Stadium and stumble into a win. Years of training, matches, and preparation went into being ready the moment the opportunity showed up. He didn't need luck. He needed to already be ready, so that when the door opened, he just had to walk through it.

Same deal with your Shopify store this Black Friday. You already know most of what you need to do. The question isn't whether you know it. It's whether you've actually done it before the traffic hits. Here are the key things worth locking in now, split across the three areas that actually compound: getting people to spend more, getting more of them to convert, and making sure your store is visible in a world where a growing slice of shopping now starts with a prompt instead of a search bar.

Boosting average order value

1. Fix your upsell and cross-sell flow, not just your product recommendations.

Most Shopify stores have "you might also like" widgets bolted onto the PDP and call it a day. That's fine, but it's leaving money on the table at the highest-intent moment in the entire journey: right after someone's already said yes and has items sitting in their cart.

We've started recommending Order Editing, our newer app partner, specifically for this. It lets shoppers add to an order post-purchase without opening a support ticket, which sounds small until you realise how much AOV gets missed simply because a customer forgot something and the friction to fix it was "email support and wait."

2. Build actual gift bundles, not just a bundle app.

Decision fatigue is real during gifting season. Nobody wants to build a bundle from forty SKUs at 11pm while buying for six different people. Pre-built "gift sets" or a simple "build your own" flow with three curated slots removes that friction and nudges the basket size up without discounting anything.

For one client, we built a custom cart overlay that upsold to a bundle. Within 7 days of being live, bundles' share of web orders increased by 38%, which has increased AOV by a whopping 47%. Combine points one and two here, and your Shopify Analytics will thank you.

3. Set a free shipping threshold and actually surface it.

This is the least sexy tip in the whole list and also one with the highest ROI. A visible "spend $24 more for free shipping" progress bar in the cart is one of the most reliably effective AOV levers there is, and most stores either don't have one or bury it somewhere nobody scrolls to. Order Editing also adds functionality to put this post-purchase as well, which can really help catch extra revenue at the 11th hour.

Boosting conversion rate

4. Stress-test site speed and mobile checkout before the traffic spike.

Black Friday traffic doesn't arrive gently. It slams in, and slow load times punish you hardest exactly when the stakes are highest. A pre-season audit, especially on mobile checkout, is cheap insurance against watching conversion rate quietly bleed out on your busiest day of the year.

5. Use urgency and social proof, but make it true.

Stock counters, "12 people have this in their cart" prompts, and reviews surfaced directly on the PDP – these work because they're genuinely useful signals when someone's comparing options fast. The line is honesty: fake urgency gets noticed, and it costs trust exactly when you need it most.

6. Strip friction out of checkout itself.

Offer guest checkout, buy-now-pay-later, and wallet payments such as Shop Pay and Apple Pay. In a compressed shopping window, every extra field is a reason to abandon, so cutting that friction is one of the least glamorous fixes and one of the most reliably effective.

AI readiness

This is the section that didn't exist on anyone's Black Friday checklist a couple of years ago, and now it's arguably the most important one.

7. Get your on-site AI tools actually working, not just installed.

If you're on Shopify, you already have more AI infrastructure sitting in your admin than most merchants are using. Shopify Magic handles the content layer, product descriptions, image background swaps for seasonal shoots, SEO metadata, and drafted replies in Inbox. Shopify Sidekick is the conversational layer sitting inside your admin that can pull sales data, flag issues, and increasingly surface problems before you even ask.

Every Shopify build we ship is AI-ready from day one. That means we structure the product data properly with clean metafields, clear schema, and accurate feeds, so Shopify's own AI tools and outside AI assistants can actually understand what you're selling. It's not an add-on we bolt on later. It's part of how we build the store in the first place.

On the customer-facing side, this is different from Sidekick. Third-party AI shopping assistant apps on the storefront (product finders, conversational search) are increasingly expected by shoppers who've gotten used to just asking rather than filtering through a nav menu. If your site search still only does exact keyword matching, that's worth fixing before the season where patience is shortest.

8. Optimise for AI-driven discovery off-site.

This is the genuinely new one. A meaningful and growing share of product research now happens inside AI chat tools instead of a Google search box. That means structured product data, clean and specific PDP copy, and feeds that are actually current all start to matter for a different reason: whether an AI assistant recommends your product at all, not just whether you rank on page one.

One more worth folding in: return policy clarity.

Gifting-season shoppers check return windows before they buy more than at any other time of year, and it's increasingly one of the things AI shopping assistants surface when comparing options. If your return policy is buried three clicks deep, that's an easy fix with an outsized effect on hesitant buyers.
